AI Film-Poster Roadshow Across the DACH Region for Warner Bros.

Warner Bros. planned a DACH roadshow for a film premiere: fans were to see themselves as the lead on the official film poster and take that poster home as a physical piece of advertising. UpReach delivered the custom software and the print pipeline for 10 locations in 14 days. The setup produced more than 3,000 personalised posters in continuous tour operation — with no system downtime and no misprints. Every poster became a visible piece of advertising long after the tour date.

More than 200 B2B brands from across Europe trust UpReach — from agencies to enterprise corporations.

The initial situation

A 10-location roadshow in 14 days runs on a tight schedule. Each location has 24 to 36 hours of active time. A standard photo booth with email delivery would not have met the central brand idea — fans as poster leads in a physical large-format output.

The technical requirement was twofold: the AI output had to pick up the official film-poster layout and place the fan visibly and believably within the composition. At the same time, the print pipeline had to hand print-ready layouts to a large-format printer within seconds — per location, per day, hundreds of times, with no manual check on each individual poster.

The operational hurdle: 10 locations with mixed network conditions. Cloud pipelines would have collapsed at at least one location. The entire pipeline had to work offline, from AI compositing to print job — even during a complete internet outage at the tour location.

The UpReach solution

UpReach developed a custom software station for the roadshow. The interface was tailored to the brand workflow: take a photo, confirm the preview in the final poster layout, request the print. The UI ran in the film-poster branding — typography, colour scheme and layout composition matched the official campaign exactly.

The AI engine cut the fan out in milliseconds and composited them into the official poster layout. The compositing used pixel-precise template definitions, so every poster matched the brand aesthetic — no random AI variations, no layout deviations.

The print pipeline was the heart of it: the software immediately rendered a print-ready layout in the exact poster format and sent the file over the local network straight to the large-format printer on site. The rendering was optimised so that printing started within seconds. The entire pipeline ran offline — no cloud processing, no network dependency, no risk from unstable tour-location internet.

Setup & Logistics

Five weeks' lead time: 3 weeks for the software development (custom UI, AI compositing layer onto the film-poster layout, print-pipeline testing under continuous load), 1 week for location logistics coordination (printer placements, material stock, promoter briefing per location), 1 week for full-operation testing with real promoters and a simulated load peak, to verify pipeline stability before the first day of the tour.

Each of the 10 locations received the same configuration: custom software station, local large-format printer, material monitoring. The promoters were briefed on the redemption workflow before the tour started — photo acceptance, print confirmation, poster handover.

Material consumption was checked daily by the promoters. Resupply was handled through local print suppliers at each location. Remote monitoring was not required — every station ran fully autonomously. UpReach support was available by phone in the event of technical incidents; across 14 days of touring, no intervention was needed.

The print pipeline handled the load across all 14 days and all 10 locations with no misprints. The 3,000+ personalised posters were made possible solely by the direct local network connection between the custom software and the printer — no cloud intervention, no format errors from subsequent scaling.

The brand effect lay in the physical output. Posters were carried out of the tour locations by fans — through city centres, onto public transport, to festivals. Every poster was an organic piece of advertising with attention value well beyond the tour date itself. A digital social post has a half-life of hours; a poster pinned to a wall has a brand contact time of weeks or months.

The short time between photo acceptance and finished poster — a few seconds — was the decisive throughput factor. With a workflow of more than 30 seconds per poster, queues would have formed that measurably reduced the fan experience and the daily output per location.

Key takeaways from this setup

A physical format has a longer half-life than a digital one: a film poster in the living room is visible for weeks. A social post disappears into the feed within hours. For film premieres, print output is the higher-ROI channel — provided the print pipeline works.

An offline pipeline is a must, not an option: 10 locations with mixed internet connections leave no room for cloud dependency. Local peer-to-peer communication between the custom software and the printer is the only stable tour architecture.

Pixel-precise templates prevent brand loss: random AI variations or layout deviations are a problem in film campaigns with precisely staged poster layouts. The AI compositing must render into predefined pixel templates, not generate freely.

Tour stability prevents the need to intervene: a 14-day tour where every location needs remote support eats up the project budget. The pipeline has to be stable enough for promoters to run the workflow autonomously, with no technical training — otherwise every location ties up UpReach staff capacity.
