Nationwide fan activation for UEFA EURO 2026 for Lidl

Lidl used its UEFA EURO 2026 sponsoring to convert anonymous fan-zone visitors into identifiable CRM contacts. UpReach deployed a decentralised photo-booth fleet in every German host city. AI-driven staging in EURO brand worlds, coupled with a prize-draw data gate for final tickets — the result was nationwide physical brand presence and a lead-generation engine that scaled across every host city in public fan zones.

The initial situation

Sponsoring rights for a major football event cost tens of millions. A logo on the perimeter board does not justify that investment. The brand has to bring the sponsoring physically onto the street and connect with fans emotionally.

The logistical and technical challenge was substantial: hardware systems had to run flawlessly in several cities in parallel, outdoors (public-viewing zones) and under extreme continuous load — thousands of euphoric fans a day. The all-metal housing of the UpReach Pro V1 is built for this requirement, but the deployment management had to be coordinated through a central cloud CMS.

On the software side, the official UEFA branding had to be combined with the retail corporate design in an emotional AI logic, while in the background GDPR-compliant leads for the prize draw (final tickets) were captured and routed into the retail CRM.

The UpReach solution

UpReach deployed a fleet installation of rugged Pro V1 terminals into the fan zones of every German host city. The terminals ran in outdoor pavilions, secured against vandalism by the industrial steel housing (CE-certified).

The AI engine integrated fans into EURO brand worlds in real time: next to the official tournament mascot or virtually on the pitch of the stadiums — all branded in the retailer's corporate design. Image processing ran in real time; for outdoor continuous operation, offline mode was booked, so that the capture path ran independent of the Wi-Fi. Consent before capture, GDPR-compliant.

The conversion lever was the prize-draw data gate: to enter the draw for final tickets, fans had to confirm their email address and a GDPR-compliant opt-in. The lead flowed into the retail CRM in real time via REST API. At the same time, the fan received a physical keepsake photo and a digital version for social media.

The cloud CMS controlled all locations from a central dashboard: campaign status, lead figures, prize-win rates and device health visible in real time.

Setup & Logistics

Lead time eight weeks: three weeks for software configuration (AI brand worlds in the EURO design, prize-draw logic, final-ticket pool management, REST API configuration for the retail CRM), three weeks for fleet logistics (hardware preparation, location coordination with the fan-zone organisers, outdoor approval), two weeks for set-up coordination at all locations and technician briefing.

The decentralised hardware fleet enabled nationwide physical brand presence that a logo on the perimeter board cannot deliver. Every fan who interacted at a terminal became a carrier of the brand content: the branded photo on the smartphone, shared on social media, spread the campaign aesthetic organically.

The decisive ROI lay in the CRM harvest: the retailer converted anonymous fan traffic in public fan zones into identifiable, GDPR-compliant email contacts. These contacts are usable after the tournament for retail offers, newsletter campaigns and loyalty programmes.

Managing all locations from one dashboard via the cloud CMS prevented campaign adjustments from meaning logistical effort. The retailer could control win rates and campaign content centrally during the live activation.

Key takeaways from this setup

Decentralised scalability requires central management: a fleet across several cities would not be manageable without a cloud CMS. Remote diagnostics, campaign adjustment and software updates have to work from one dashboard — otherwise fleet management burns budget.

Outdoor resilience is non-negotiable: fan zones are not exhibition halls. Hardware has to be weatherproof and secured against vandalism. The industrial all-metal housing was the precondition for outdoor continuous operation.
